What Is a Fractional CMO? Role, Cost, and When to Hire One

Updated 4 min read

A fractional CMO is a senior marketing leader who works for a company part-time or for a set period. The role owns the marketing plan and answers for its results, including how the budget gets spent. It fits a startup with traction that needs marketing run as a system and can't yet justify a full-time executive.

Picture a restaurant kitchen full of good cooks and no head chef. Every plate leaves the kitchen on time, and each one is fine on its own. Nobody has decided what the menu is, so the restaurant serves whatever each cook felt like making that night.

Plenty of startups run marketing the same way once their first customers arrive. The ads and the posts go out on schedule. The founder still decides what any of it is for, usually late at night between sales calls.

A fractional CMO is the head chef in that picture: a senior leader who owns the marketing plan for part of the week. Two questions decide whether you need one. Does the business have something to build on, and does your team have people who can carry out a plan?

The fractional CMO role

A head chef doesn't cook every dish, and a fractional CMO doesn't run every channel. The role decides what marketing is for and answers for whether it works. In practice the role covers four things:

  • Decisions: who the company targets, and where the marketing budget goes.
  • Accountability: the role answers for results, so the measures get set before the spending starts.
  • Time: part of each week, usually alongside a few other companies.
  • Team: the people already doing the work keep doing it, against goals the role sets.

Fractional CMOs come in two kinds. Some set the strategy and direct your team through it. Others build the systems themselves and then run them. The first kind suits a company with people who can carry out a plan, and the second suits one that needs the machinery built first.

I'm the second kind. Much of what an agency would do sits inside my engagements too, because I build the systems and run the channels myself. My fractional CMO work starts with a free assessment, then the build. What a fractional CMO does covers the week-to-week work and the decisions that stay with the founder.

Fractional CMO vs. other options

Compare the role with other ways to buy marketing help, and the split between directing and building shows up in every row.

Option Decides Does the work Best fit
Fractional CMO Marketing strategy Builds and runs it, or directs your team You need a leader before a department
Consultant Usually advises Sometimes; often leaves a plan You want an outside diagnosis
Agency Usually its own channels Yes, in those channels You know which channel to scale
Full-time CMO All of marketing Leads a team every day You have a team to run

A consultant usually leaves you a plan, and an agency answers for the channels it runs. A fractional CMO answers for whether marketing as a whole works, and does it without a full-time salary.

When an agency is enough: if you already know which channel works and only need more of it, hire the agency and skip the fractional CMO.

Fractional CMO cost

The part-time schedule also keeps the role within a startup's budget. Most of my engagements start with a fixed-fee project that builds the foundations. A smaller monthly retainer follows and keeps the systems running.

Compare any quote with a full-time CMO's total cost, which runs well past the salary once benefits and the search are counted. How much a fractional CMO costs walks through the pricing models and the point where full-time makes sense. If you'd rather buy marketing one channel at a time, my startup marketing prices are published.

Readiness signs

Before you compare prices, check the timing. A fractional CMO pays off when a company has revenue or funding to build on, and nobody connects marketing to results. Two signs usually show up first:

  • Lead fights: marketing and sales argue about which leads count.
  • Silent reports: the dashboards exist, and nobody can say what to do next from them.

When to hire a fractional CMO lists the rest, along with the signs it's still too early.

When it's the wrong call: a fractional CMO can't rescue a product nobody wants, and it can't make a decision the founder won't make. Fix those first. Otherwise more marketing only reaches the same wall sooner.

Choosing a fractional CMO

You still have to pick the right person once the timing is settled. I've screened many dozens of fractional marketing services, across every domain of marketing. One question sorted them faster than any other: what will exist at day 30 that doesn't exist today?

A strong answer names things you could open and use. A weak one describes meetings. How to hire a fractional CMO turns that question into a full brief and scorecard, and the first 30 days shows the month I run, so you have an answer to compare against.

Deciding whether to hire one

A kitchen full of good cooks still needs someone to write the menu. If your marketing has people doing the work and nobody deciding what it's for, a fractional CMO is the most direct way to get that decision made. If the product or the founder is the real constraint, start there instead.

Common questions

What's the difference between a fractional CMO and an interim CMO?

The difference between a fractional CMO and an interim CMO is why the role exists. An interim CMO fills an empty full-time seat until a permanent hire starts, and usually works full-time for a few months. A fractional CMO works part-time by design, often for longer, at a company that doesn't need a full-time executive yet.

Can a fractional CMO work alongside our agency?

A fractional CMO can work alongside an agency, and the pairing is common. The fractional CMO sets the strategy and the measures. The agency runs its channel against goals that someone at the company owns.

Is a fractional marketing director the same as a fractional CMO?

A fractional marketing director and a fractional CMO usually differ in what they own, though titles vary. A marketing director typically runs execution inside someone else's strategy. A CMO owns the strategy and answers for the result. Ask what the person will decide, whatever the title says.

Does a fractional CMO replace a first marketing hire?

A fractional CMO usually comes before a first marketing hire rather than replacing one. The fractional CMO sets the plan and the measures, then helps hire the people who run the channels. The first marketing hire then starts with defined work and a manager who knows what good looks like.
